A post mortem that hurts no one has dissected nothing. The board should not ask what went wrong, but what the team would sign differently next time.

In my entire career, no board member and no sponsor has ever seen a post mortem. And only because none was requested. That is almost paradoxical. Whether a program was well planned and held scope, time and budget, or whether something came up: no sponsor at the top level asks in a structured way what we could do better and how the knowledge travels into follow-on projects and other teams. That is a sign of an organization’s missing maturity, and a source of much inefficiency in the projects that follow.

What post mortems systematically leave out

A post mortem that is not set up seriously indulges in small sins and stays silent on the big shortcomings. A broken organization, encrusted silos, toxic stakeholders never appear in a report to the board. The one who fouls the nest is, in evolutionary terms, the shortest-lived in an organization. That is why it needs an active sponsor here of all places, one who takes thirty minutes at the end and asks concretely. No one writes ugly insights down. But very few lie when a board member asks them one on one.

Learned, or just ticking boxes

Whether a team has really learned, a board member recognizes by how it feels. When it is too smooth and too pleasing. When critical questions to a group are answered with a sideways glance at the main speaker. When the conversation, and there should be one, does not feel open and the question „may I be honest?“ is not even asked. For this, the board must understand its role. It cannot be the better specialist in a thousand projects. But it must insist on being informed honestly by those who are deeper in. Otherwise all steering is gut feeling, and the organization runs expensively into the same traps again and again.

If you as a board member want to know whether a team has really learned, take thirty minutes at the end and ask one on one. The uncomfortable truth is never written down. Spoken, it comes out almost every time.
